One
of the most common forms
of organisational change
is IT-based transformation.
New forms of technology can
force change in the way business
processes work, and can provide
(properly deployed) a range
of new business capabilities.
The Bevington contribution
to IT based transformation
is 3-fold:
- Develop a
detailed To-Be process
map which
genuinely addresses the
challenges and problems
in the old systems and
processes;
- Utilise this
map to select a system,
or design a system;
- Develop
the necessary change
plan to deliver
the organisational
change necessary to
take advantage of the
new
system capabilities.
This approach allows for
a real understanding of
the current processes,
an effective map of future
processes, and a clear
grasp of the differences
(and what to do in order
to implement them!). It
avoids the oft-repeated
risk of having a core-system
implementation which appears
to fail in business implementation.
Our techniques are based
on the principles of:
- A thorough
understanding of the
present situation
so that problems can genuinely
be resolved rather than
built-into a new solution
(a common major systems
transformation error);
- A
careful design of To-Be
processes which manifestly
reduces rework and general
process inefficiency;
- The
use of the To-Be process
to guide the
selection
of vendors, or specification
of bespoke solutions.
In vendor selection
it is
important to recognise
that no vendor is likely
to match an entire
set of To-Be requirements
and that the processes
will
change in interaction
with vendors (as better
process
ideas are discovered);
- An
ability to quantify
the benefits of different
vendor functions
or
bespoke solution options.
This
can be used to test
the ability of a solution
to
provide functionality
that can be understood
in customer
service or dollar
terms;
- The capability
to understand how much
business
process
change will be
required in order to
deliver
a system – with
an accompanying understanding
of the degree of
risk.
The following diagram
provides an example of
the sort of steps often
required for a major technology
related transformation,
to go from start to Request
For Tender.
